Data migration sounds boring until it goes wrong. Then suddenly you've got 10,000 duplicate contacts, deals with no amounts, and your sales manager asking why half the pipeline is missing.
After 40+ Zoho migrations, here's our non-negotiable checklist.
Step 1: Audit Before You Move
Export your current data and actually look at it. How many records are duplicates? How many have missing email addresses? What percentage of deals have no value or close date? Clean this up before importing, not after.
Step 2: Map Fields Intentionally
Create a spreadsheet that maps every source field to its Zoho destination. Don't just auto-map by name — "Account" in Salesforce might mean something different than "Account" in Zoho. Review each mapping with your team.
Step 3: Test with 100 Records First
Never bulk-import everything on the first try. Import 100 records, verify they look right, check that relationships are intact (leads linked to accounts, deals linked to contacts), and fix any issues. Then do the full import.
Step 4: Preserve Relationships
The hardest part of migration isn't moving data — it's keeping relationships. Lead-to-account associations, deal-to-contact links, activity histories — all of these need to survive the migration. This usually requires custom ID mapping.
Step 5: Have a Rollback Plan
Before going live, export the old system as a complete backup. If the migration has issues, you can revert. We've only had to use this once in 40 migrations, but that one time, it saved everything.
Bonus: Run Parallel for a Week
Keep both systems running for one week after migration. Have the team use the new CRM but keep the old one accessible for reference. This catches edge cases and builds confidence.
